Why a job task analysis matters before someone is hurt, not after

A question I get asked a lot: what actually is a Job Task Analysis?

In simple terms, it's a detailed look at what a role genuinely requires physically. Not what's written in the position description, but what physical and ergonomic demands are actually being placed on a worker's body. Lifting, reaching, twisting, sustained postures, repetition, all of it, observed and measured in the real working environment rather than assumed from a job title.

It can also provide information on the psychosocial and cognitive requirements of a role, things like decision-making demands, concentration and vigilance requirements, time pressure, isolation, and the level of interaction with others a role involves. Physical demand doesn't sit in isolation from these factors. A role with high cognitive load or sustained time pressure can affect how safely a worker manages the physical side of the same task, so understanding both together gives a genuinely complete picture of what a role requires.

Most workplaces only think about this after someone's been injured, when a return to work plan needs to match real duties to real capacity. That's genuinely valuable. It's also reactive. The greater value, and the one most workplaces miss, is doing this before an injury happens at all.

What a job task analysis actually involves

A proper Job Task Analysis is best conducted in person, observing the role as it's actually performed, not just discussed. It typically captures:

  • The specific physical movements involved: lifting, carrying, pushing, pulling, reaching, twisting, and how frequently each occurs
  • Loads handled, including weight, size, and how awkward or well-balanced an object is to carry
  • Postures sustained over time, including standing, bending, kneeling, or working overhead
  • The pace and duration of the role, since a demanding movement performed occasionally carries a different risk to the same movement repeated all day
  • Environmental factors that affect physical demand, like uneven ground, confined spaces, heat, or vibration

The result is a clear, evidence-based picture of what a role actually requires, rather than a generic assumption based on job title or industry norms.

Why this matters before an injury, not just after

Job Task Analysis has long been used as part of return to work planning, and it does that job well. It helps identify safer duties, gives treating health professionals accurate information to guide a rehabilitation program, and supports the development of a suitable duties plan matched to what a recovering worker can actually manage.

But using it only at that point means the organisation is learning about a role's real physical demands for the first time in response to an injury that's already happened. Used proactively, the same process delivers value earlier and more broadly:

Pre-employment and role matching

A Job Task Analysis allows an organisation to match a worker's physical capability to a role's actual demands before they start, reducing the likelihood of a mismatch that leads to injury down the track.

Identifying risk before it becomes a claim

Understanding exactly where the physical load in a role sits, and how it accumulates over a shift, makes it possible to identify potentially hazardous tasks and apply the hierarchy of controls properly: looking first at whether a task can be eliminated or engineered to be safer, before relying on training or PPE to manage a risk that could have been designed out.

Informing better training

Generic manual handling training struggles to change outcomes when it isn't built around what a role actually demands. A Job Task Analysis gives training genuine substance and relevance to the work actually being done.

Supporting compliance

Australian WHS regulations require that risks associated with hazardous manual tasks be properly identified and managed. A Job Task Analysis provides the documented, evidence-based foundation for demonstrating that risks have actually been assessed, not just assumed.

The cost of not knowing

Work-related injury and illness carries a substantial cost in Australia. Safe Work Australia's National Return to Work Strategy estimates that more than half a million Australians sustain a work-related injury or illness each year, at an estimated cost to the economy of $61.8 billion.[1] Much of that cost, and much of that harm, sits in roles whose physical demands were never properly assessed until after someone was hurt.

Research consistently shows that workers experience poorer outcomes the longer they remain away from work following an injury, which is part of why a well-planned, evidence-based return to work process is so important once an injury has occurred.[2] Understanding a role's light duties as well as the higher risk manual tasks aids in guiding a fast return to work, and this is where a JTA can have a significant impact.

A clinical lens on physical demand

Understanding how the body loads, fatigues and adapts under real task conditions is clinical work. It's the same thinking I'd bring to assessing an athlete's sport-specific physical demands, applied instead to a workplace role. That clinical background, combined with a proper WHS understanding of risk and compliance, is what makes a Job Task Analysis genuinely useful rather than a paperwork exercise: where practical, evidence-based controls can actually be built from.
